Well, having some spare time I implemented the alternatives solution, of
course I haven't committed anything before discussing it here, even
because the commit is a bit invasive and touches/add/remove several
files in debian/.
Some consequences of my changes:
- vim-variant packages now contains only the /usr/bin/vim.variant
executable
- vim package now contains some stuff which is gui related (e.g.
pixmaps, /usr/bin/gvim symlink). IMO this is not a big issue, typing
gvim will report the error that the installed version of vim is not
compiled with gui support. Still, it can be solved splitting a
vim-gui-common package. IMO this it is not worth the effort.
Binary packages and my current debian/ dir which use the alternatives
system are available here:

At a first glance they work properly for me and they can be upgraded
to smoothly from the current vim version in unstable.
Let me know your comments.
